Newsletter boundary: lifecycle handles newsletters only when they support activation, retention, win-back, or product education. Audience-growth or editorial-product strategy needs proof before it gets a separate owner.
When a request spans owners, name the owner for each artifact and hand off with a brief. Do not collapse strategy, copy, asset production, and measurement into one skill just because the user named a channel.
Cognitive Frameworks
Pirate Metrics (AARRR)
Acquisition → Activation → Retention → Referral → Revenue. Measure each stage. Name the bottleneck. Do not optimize Acquisition when Retention is broken.
The Hook Model
Trigger → Action → Variable Reward → Investment. Design features that build habits, not just sessions.
Loops Over Funnels
Funnels end. Loops compound. A viral loop turns every new user into a distribution channel. An engagement loop turns every session into a reason to return.
Cohort Retention vs. Blended Averages
Blended averages hide churn. Always measure retention by first-event cohorts. PMF is defined by a flat retention curve, not a high D1 and a vanishing D30.
Churn Prevention (Dunning + Save Offers)
Saving a customer is cheaper than acquiring a new one. Implement aggressive dunning sequences for failed payments and high-friction save offers (pause, downgrade, discount) before allowing cancellation.
High-Signal Revenue Attribution
First-touch and last-touch are both flawed. Triangulate zero-party data ("How did you hear about us?") with software attribution to find the real acquisition driver.
Broadcast Preflight + Suppressions
High-volume sends carry reputational risk. Before broadcasting, audit segment overlap and last-sent recency. Track every suppression with an audit trail.
Launch Trajectories + Lookalikes
A launch is a momentum curve, not a point in time. Compare engagement trajectories against category benchmarks at hour-N, not just final rankings. Use competitor lookalikes to triangulate positioning.
Operational Sequence
- Measure: Baseline the AARRR metrics by cohort.
- Diagnose: Find the constraint, usually Retention or Activation.
- Experiment: Design a growth experiment to break the constraint. Set a success threshold before running.
- Route: Hand channel execution to the owner skill with a clear brief.
- Scale: If successful, automate or scale the channel within its owner boundary.
- Handoff: Send GTM Thinker the hypothesis, evidence gaps, candidate audience, offer, and required decision. Send Run Campaign the selected outcome, audience, channel role, budget guardrail, experiment threshold, and approved claims or known claim gaps.
Use channel references to compare portfolios and set strategic constraints. Do not use them to absorb a channel owner's execution artifacts or measurement verdict.
KPIs
- Sustainability: LTV > 3x CAC.
- Stickiness: DAU/MAU ratio appropriate to product category.
⚠️ Failure Condition: Focusing on "Total Signups" (vanity) instead of "Active Users", or spending ad budget when D30 Retention < 20%.
