Overview
Produces a structured SWOT analysis grounded in evidence, then derives combination strategies (SO, WO, ST, WT) that reference specific quadrant items by number. Outputs a prioritized action plan ranked by strategic impact and feasibility. Adapts depth and framing based on analysis type: company-level strategic planning, product positioning, competitive benchmarking, or project risk assessment.
Workflow
<Definition - SWOT Quadrants> The four quadrants of a SWOT analysis:
- Strengths (S): Internal attributes and resources that provide a current advantage. These are things the subject controls and does well today.
- Weaknesses (W): Internal limitations, resource gaps, or capability deficits that put the subject at a disadvantage. These are things the subject controls but does poorly or lacks.
- Opportunities (O): External conditions, trends, or changes in the environment that the subject could exploit for benefit. These exist regardless of whether the subject acts on them.
- Threats (T): External conditions, trends, or competitor actions that could cause harm. These exist regardless of whether the subject responds to them. </Definition - SWOT Quadrants>
<Definition - Combination Strategies> Strategic moves derived by pairing one internal quadrant with one external quadrant:
- SO Strategies (Maxi-Maxi): Use specific strengths to capture specific opportunities. Offensive plays that apply what you do well against favorable conditions.
- WO Strategies (Mini-Maxi): Address specific weaknesses to access specific opportunities. Investment plays that close gaps to reach new potential.
- ST Strategies (Maxi-Mini): Use specific strengths to defend against specific threats. Defensive plays that apply existing advantages to neutralize risks.
- WT Strategies (Mini-Mini): Address specific weaknesses to reduce exposure to specific threats. Survival plays that shore up vulnerabilities before threats materialize. </Definition - Combination Strategies>
<Definition - TOWS Matrix> A structured matrix that maps the four combination strategy types (SO, WO, ST, WT) against the numbered items from each quadrant. Each cell in the matrix contains one or more actionable strategies that explicitly reference the quadrant items they combine (e.g., "Use S2 + S4 to pursue O3"). The TOWS Matrix is the bridge between diagnosis and action planning. </Definition - TOWS Matrix>

[Ask user] Confirm the subject, analysis type, and scope. If the subject is ambiguous (e.g., "our product" without specifying which one), ask for clarification. Confirm whether the user wants a full deliverable (quadrants + TOWS + action plan) or a focused quadrant-only output. If fails: if the subject remains ambiguous after asking, request a specific name or description and do not proceed until the scope is confirmed.
-
[Decide] Check whether context documents were provided.
- If yes: Read and extract relevant strategic data, metrics, and positioning statements.
- If no: Proceed to research step.
-
[Decide] Check whether include_research is true.
- If yes: Conduct web research on the subject, its market, competitors, and recent developments. Gather 5-10 substantive data points covering market trends, competitor actions, regulatory changes, and technology shifts relevant to the subject.
- If no: Rely solely on provided documents and stated context.
-
[Think] Synthesize all gathered information. For each potential SWOT item, determine: (a) which quadrant it belongs to based on internal/external and positive/negative classification, (b) what evidence supports it, (c) whether it is a fact or an inference. Discard items that lack any supporting evidence. Ensure each quadrant has 3-8 items. If a quadrant has fewer than 3, note the gap and ask the user for additional context on that dimension.
-
[Agent] Construct the numbered SWOT quadrants. Each item follows the format: "S1. [Item statement] (Evidence: [source or basis])". Mark inferences with "[Inferred]". Validate that all S/W items are internal and all O/T items are external per Rule 4. If fails: if any item cannot be classified as clearly internal or external, present it to the user and ask which quadrant it belongs to before continuing.
-
[Think] Generate combination strategies by systematically pairing internal items with external items across all four strategy types (SO, WO, ST, WT). Each strategy must reference at least one specific item from each paired quadrant. Evaluate each candidate strategy for strategic coherence and discard any that are logically weak or redundant. Aim for 2-4 strategies per combination type.
-
[Agent] Build the TOWS Matrix and prioritized action plan. Rank each action by strategic impact (high/medium/low) and feasibility (high/medium/low). Suggest ownership category (executive, team lead, individual contributor) and timeframe (immediate: 0-30 days, short-term: 1-3 months, medium-term: 3-12 months). If fails: if a strategy cannot be traced to specific numbered items, drop it and note the gap rather than including an ungrounded strategy.
-
[Agent] Assemble the full deliverable using the SWOT Deliverable template. Save to file and present in the session tab for review. If fails: report the specific write or display error to the user and offer the deliverable inline instead.
