Key prompts

Framework design

  1. "Design a competency framework for [company] covering [technical / behavioral / leadership] competencies."
  2. "What competencies should be universal across all roles versus role-specific for [company]?"
  3. "How do we structure proficiency levels for competencies across [entry / professional / senior / leadership] levels?"
  4. "Write behavioral indicators for [competency name] at [proficiency level 1 through 4]."
  5. "Design a leadership competency model for [company] aligned to [culture or strategic direction]."
  6. "How do we validate a competency framework with business leaders and ensure it reflects what actually drives performance?"

Competency profiles and libraries

  1. "Build a competency profile for [role title] identifying the five to seven most critical competencies and required proficiency levels."
  2. "Create a competency library entry for [competency name] including definition, behavioral indicators, and development suggestions."
  3. "How do we differentiate competency requirements between [individual contributor] and [people manager] versions of the same role family?"
  4. "Design a technical competency framework for [engineering / data science / product] roles at [company]."
  5. "How do we ensure competency profiles are specific enough to be useful for assessment without being so detailed they are ignored?"

Hiring and assessment integration

  1. "Design competency-based interview questions for assessing [competency] in [role type] candidates."
  2. "Build an interview scorecard for [role] that evaluates candidates against [role competency profile]."
  3. "How do we train interviewers to assess behavioral competencies reliably using structured evidence gathering?"
  4. "What assessment tools can we use to evaluate [technical / behavioral] competencies at [hiring / development] stages?"
  5. "Design a competency-based pre-hire assessment process for [role family]."

Performance and development integration

  1. "Design a performance review process that uses the competency framework to evaluate how, not just what, employees deliver."
  2. "How do we write development plans that target specific competency gaps identified in performance reviews?"
  3. "Build learning pathway recommendations for developing [competency] from [current level] to [target level]."
  4. "How do we use competency data from performance reviews to identify organization-wide development priorities?"
  5. "Write a development conversation guide for managers using competency proficiency levels as the shared language."

Maintenance and governance

  1. "Design a competency framework review process that keeps it current without creating constant disruption."
  2. "How do we know when a competency framework needs significant updating versus minor refinement?"
  3. "What governance structure ensures competency frameworks are maintained consistently across the organization?"
  4. "How do we retire outdated competencies and add new ones (for example, AI fluency, data literacy) without invalidating historical data?"

Tips

  • Fewer, better-defined competencies outperform large libraries that no one uses — prioritize the competencies that most differentiate high from average performance in your context.
  • Behavioral indicators are the most important part of a competency definition — vague indicators make reliable assessment impossible.
  • Integrate competencies into existing processes (hiring, performance review, succession) rather than creating separate competency events; integration drives usage.
  • Competency frameworks require business sponsor ownership, not just HR ownership — if leaders don't believe in the framework, employees won't either.
  • Plan for AI and automation to change the competency landscape rapidly; build a review cycle that can respond to emerging capability needs before they become urgent skills gaps.
